Fund the AI your organization can carry.
Know if it fits, what has to change, and who has to agree.
So the right projects get funded, and what you start actually delivers.

Watch what happens when nobody says no.
The project has a sponsor. You still carry the missing mandate.
Plenty of tools help you start AI projects. Almost none help you decide which deserve to exist.
“Forty-seven pilots and I cannot tell which deserve funding. Everyone calls theirs strategic.”
“Same test for all forty-seven. I walked in with a recommendation and the reasoning.”
From hidden dependency to defensible decision.
Aptavo does not ask whether your organization is “AI ready”. It asks what kind of AI this organization can carry, and who has to explicitly own what for this project to proceed.
A useful answer is more than a score.
This is what the alpha actually returns, not an illustration of it.
Customer Support Copilot
Money to roll it out across several teams, to free up 20% of their time
What Aptavo recommends and what you decide are kept apart on purpose, and both are kept. Where they differ is the conversation worth having.
Not another AI portfolio cockpit.
Not an idea list
Aptavo starts after a project sounds promising, and tests the operating reality beneath it.
Not a sentiment survey
Anonymous answers can change the picture of what this company can carry. Only an answer with a name on it counts as someone agreeing to something.
Not a delivery system
Aptavo clarifies what can be funded and under which human contract. Your existing tools run delivery, budgets, controls and roadmaps.
Designed to start with one champion. Built to produce a decision an executive can ratify.
Three kinds of AI. Seven conditions.
Well suited to one kind of AI, genuinely incompatible with another. The general question has no answer, so Aptavo does not try to give one.
Not three levels of sophistication. The order is how much of the deciding the AI takes over: the more a project decides on its own, the more has to already be true around it.
The work happens the way it always did, there is just less of it for a person to do. Nobody's authority changes.
1 condition has to hold- Somebody has decided where the freed-up hours go. If nobody has, the saving never actually appears.
A person still decides, now with a machine's suggestion in front of them. Some authority is shared.
2 conditions have to hold- One named person is allowed to overrule it.
- The careful call that turns out wrong is not punished.
The machine decides and acts, and a person looks at the exceptions. Most of the authority has moved.
4 conditions have to hold- Decisions sit where the work is.
- There is real slack in the calendar.
- The targets do not fight it.
- Leadership is visibly behind it.
This is why the same seven questions produce different answers for different projects. Aptavo does not score your company. It compares what one project needs against what is actually there.
See what Aptavo tests
Clear communication helps. It is not enough.
Before Aptavo, Bar Schwartz studied what makes people feel safe to speak up while their organization changes.
86 survey responses, 10 interviews. Associations, not causation.
What people experienced
- Contradictory leadership messages made people stop listening.
- Unclear expectations were especially damaging.
- The closer to the work, the less safe people felt.
“It felt like they weren’t even convinced themselves. If they don’t believe in it, why should we?”
An interview participant
The dissertation did not test Aptavo or AI portfolio management. It suggested a broader problem: communication cannot compensate for unresolved expectations, authority and consequences.
Aptavo asks that question of one AI project at a time: what it requires, what the organization can carry, who must commit.
Bar Schwartz, A Mixed-Methods Exploration of Communication Clarity, Cultural Alignment, and Psychological Safety During Organizational Change, MSc Psychology dissertation, Arden University, submitted 13 April 2025.
Study scope and limitations
The study used convenience and snowball sampling, with many participants based in Germany. The survey was cross-sectional and relied on self-report. Its quantitative results show associations, not causation. The dissertation studied organizational change and psychological safety; it did not test Aptavo or AI implementation outcomes.
Built from inside the work, not from a framework.
Aptavo is a product of Lead2Coach GmbH, Zürich, founded 2019. It comes out of 15+ years of operating-model and governance work inside organizations.
We redesign the system. We coach the leaders inside it.
Redesigns how organizations decide and deliver: scaled Signavio’s engineering organization, ran organizational diagnostics across global pharma R&D, and coaches the leaders who carry the change. Wrote a book on leading through continuous technological change.
Operating-model and governance redesign at enterprise scale. Right now leading AI transformation inside one of the world’s largest insurers, sitting in the exact champion seat this product is built for. Earlier, rebuilt the operating model of a large, enterprise-scale IT organization.
Bring one project you are tired of carrying alone.
In private alpha. The people doing the job are deciding what it becomes. Two ways in.
What this project demands, and what scope your organization can actually carry.
The specific obligations for that scope, and who has actually agreed to them.
A decision record that separates what Aptavo recommends from what your organization decides.
Co-design the platform
- Bringone real AI project, or the scars from trying to fund one.
- Seeyour case run through the diagnosis, live.
- Shapewhat gets built next.
Whether you got the yes or watched it stall, your experience is the spec.
